When a business hires a designer or agency to do the brand, they usually buy one of two things without knowing which. Either a strategy that produces a visual system, or the visual system directly, logo, colours and type, with no one having worked on the strategy that should sit underneath. The difference in outcome is large. The problem is that from the outside they look identical.
What brand strategy is
Brand strategy is the set of decisions that establishes what the business is, who it is for, what it communicates and what separates it from the alternatives. It is not a marketing document. It is the map of decisions that governs everything that follows: the design of the space, the tone of the communication, the service design and the pricing.
A worked strategy answers concrete questions. Which specific customer is this business for, not in demographic terms but as a profile. What value does it create that others do not. How should the customer describe the business after a visit. What position does it take in the local market.
The answers are not obvious. They require market analysis and structured dialogue with the owner. Without them the design decisions that follow, for the space as much as the identity, are opinions without anchoring.
What brand identity is
Identity is the visual and verbal expression of the strategy. The logo, the palette, the typography, the photographic style, the tone, and the system governing how all of it is applied across the customer's touchpoints: the space, the website, social media, the signage.
A well built identity is not only aesthetically coherent. It is functionally coherent: every visual element reinforces the positioning the strategy defined. The colour communicates something specific. The typography carries a tone. The photography shows the target customer in situations they recognise. That is the difference between an identity that communicates and one that decorates.
Why the order decides when there is a space
For a digital business, starting with identity is expensive but simple to correct. You redesign, update the site and move on. For a business with physical premises, strategy mistakes materialise in decisions that are not easy to change.
Materials, lighting, spatial layout and signage are settled during the build. With no clear strategy governing them, each decision is made in isolation. The architect picks what works technically, the interior designer what seems right for the type of space, the owner what they like that day. The result can be attractive and technically correct while being incoherent as a brand.
What your business needs, and in what order
If the business is in planning or opening, strategy comes first. Not a logo. The strategy defines who you are and for whom. Identity then translates that positioning into a system that can be applied consistently.
If the business already exists and something feels off, it is usually the strategy that needs reviewing, not the visuals. In most cases the logo is not the problem. The business never clearly defined who it is for. The logo is the symptom.
If the business has a clear strategy but an identity that has not kept up with how the positioning developed, then identity is the work. But doing that before the strategy is settled is building without a foundation.
